Situation <\/strong><\/h3>\n\n\n\n

The production plant<\/strong> was preparing for an expansion of the product portfolio<\/strong> and a significant increase in production volumes<\/strong>. The current logistics processes and warehouse space were set up for the current state of production, while future growth was raising questions in the area of warehouse capacity<\/strong>, supply of production lines<\/strong>, organization of internal transports<\/strong>, and dispatch<\/strong>.
\nManagement needed to gain a clear understanding of whether the existing logistics system<\/strong> would be able to handle the planned expansion of production and what changes would be necessary to ensure smooth material flow<\/strong>.

The aim of the project was to design a future concept for internal logistics<\/strong> that would ensure efficient material flow from receipt through to dispatch<\/strong>, create conditions for further production growth<\/strong>, and at the same time minimize unnecessary logistics operations<\/strong>.<\/p>\n\n\n\n

As part of the assignment:\u00a0<\/strong><\/h6>\n\n\n\n

  • verification of the capacity of existing warehouse space, <\/li>\n\n\n\n
  • design of a new layout of logistics zones, <\/li>\n\n\n\n
  • design and sizing of storage spaces, <\/li>\n\n\n\n
  • setting up the production supply system, <\/li>\n\n\n\n
  • definition of standards for material handling, <\/li>\n\n\n\n
  • design of the future material flow between the warehouse, pre-assembly, production, and dispatch.  <\/li>\n<\/ul>\n\n\n\n

    Solution<\/strong><\/h3>\n\n\n\n

    Based on the analysis of logistics processes<\/strong>, a comprehensive design of material flows<\/strong> was created, covering the entire process \u2013 from receipt of material<\/strong>, incoming quality control, storage, and production supply through to packaging and dispatch of finished products<\/strong>.
    \nPart of the solution was the design of a new warehouse layout<\/strong>, including a clear division of individual logistics zones<\/strong>. Areas were defined for receipt of material<\/strong>, incoming inspection<\/strong>, pallet storage<\/strong>, picking<\/strong>, small parts<\/strong>, returnable packaging<\/strong>, dispatch<\/strong>, as well as future expansion of warehouse capacities<\/strong>.<\/p>\n\n\n\n

    For individual material groups, different logistics concepts were designed:<\/strong><\/h6>\n\n\n\n
      \n
    • Kanban system for small components,<\/li>\n\n\n\n
    • eKanban management for the supply of medium-sized parts,<\/li>\n\n\n\n
    • Supply of large components via logistics trains (tugger trains),<\/li>\n\n\n\n
    • Kanban solution for pre-assembly modules,<\/li>\n\n\n\n
    • Optimized flow of finished products toward dispatch using AMR (Autonomous Mobile Robot) carts.<\/li>\n<\/ul>\n\n\n\n

      The project also included capacity calculations for logistics resources,<\/strong>the required number of workers<\/strong>, handling equipment<\/strong> and future demands on warehouse space.<\/strong>.<\/p>\n\n\n\n

      • documentation\/materials for the further implementation of the Kanban and eKanban system.<\/li>\n<\/ul>\n\n\n\n
